NVIDIA and SEGA leaders reunite at GiGO Akihabara

How Sega Helped Save NVIDIA

NVIDIA and Sega look like very different companies today, but their histories are tied together by an early failure and a $5 million decision that helped change the technology industry.

NVIDIA was founded in 1993, when most real-time 3D graphics were still found in arcades. Jensen Huang has said that Daytona USA, with its texture-mapped graphics and smooth motion, helped convince the young company that Sega was the partner it wanted.

Sega eventually asked NVIDIA to work on graphics hardware for the Dreamcast. The project lasted about nine months before both sides realized the technology was moving in different directions. NVIDIA had been developing around forward texture mapping and curved surfaces, while the Dreamcast needed polygons and inverse texture mapping.

For NVIDIA, losing the contract could have ended the company. It had invested heavily in an approach Sega could no longer use and was running out of time and money.

Huang met with then-Sega president Shoichiro Irimajiri and explained the situation directly. Rather than simply ending the relationship, Sega converted money connected to the failed contract into a $5 million investment. Huang has since said that NVIDIA likely would not exist today without it. The company used that runway to change direction and eventually develop the RIVA 128, the graphics chip that helped establish NVIDIA in the PC market.

Three decades later, Huang returned to Japan and reunited with Irimajiri at GiGO Akihabara, alongside current Sega leadership and Virtua Fighter creator Yu Suzuki. Holding that reunion inside an arcade was an appropriate choice. Before NVIDIA became synonymous with AI and data centers, arcade games helped define the technical ambition it was chasing.

The story is a useful reminder that important partnerships do not always produce the product they originally set out to make. The Dreamcast never used NVIDIA hardware, but Sega’s belief in the people behind it gave the company enough time to become something much larger.
